HVAC is the trade where timing decides the year. The first genuinely hot week generates more search volume than the previous two months combined — and most contractors have a flat monthly budget that runs dry by Wednesday of that week.

$1,500 a month. You deal with me.
Three distinct waves, and they don't behave alike.
The failure wave. "AC not blowing cold," "furnace not working," "AC repair near me." Urgent, high-converting, and concentrated into a handful of days each season. A San Jose summer produces a few brutal weeks and this traffic spikes vertically during them.
The replacement wave. "New AC unit cost," "furnace replacement," "heat pump installation." Multi-thousand-dollar decisions researched over days or weeks with three quotes gathered. These are the jobs that actually make your year, and they convert nothing like an emergency call — the customer will visit your site, read reviews, and think about it.
The maintenance wave. "AC tune up," "furnace inspection." Low ticket on its own, but it's how you get inside a house before the system dies — which is how you own the replacement job instead of bidding against two competitors for it.
Genuine summer heat, unlike the coastal parts of the region, so cooling demand is real and sharply seasonal. Large tracts of housing built in eras that put systems on a common replacement clock — when a neighborhood's original units start failing, they tend to fail around the same few years.
Competition is heavy and includes well-funded regional HVAC operations with dedicated marketing budgets. Same principle as every other trade here: you don't beat them on spend, you beat them on being specific — the zip codes you service, the brands you're certified on, the financing you offer.
Conversions went from 7 to 17 between May 8 and Jun 4, 2026, measured against the prior 28 days, at $80.94 per conversion. For a seasonal trade like HVAC, that kind of short-window comparison is exactly how you tell whether a change worked or the weather did.
If your budget caps out on day three of the first heat wave, you're paying for the ramp-up and missing the payoff.

Search Ads for the replacement wave, and this is where HVAC differs most from the other trades I work with. A $9,000 system replacement is not an impulse decision. It needs a real landing page that addresses cost, financing, efficiency rebates, and brand — none of which fits inside an LSA listing. This is the highest-value advertising you can run in this trade and LSA simply cannot do it.
Maintenance is where email earns its keep. Tune-up reminders sent to past customers cost nothing per send and put you in the house before the system fails. That's the cheapest replacement lead you will ever generate.
HVAC has the widest gap between lead cost and job value of the three trades I focus on, which makes the math forgiving in one direction and dangerous in the other.
A $150 lead is cheap if it becomes a $9,000 system replacement and expensive if it becomes a $89 diagnostic visit that goes nowhere. The variable is what percentage of your service calls convert into replacement quotes, and what percentage of those quotes you close. A contractor who converts 25% of failure calls into replacements can outbid everyone in the San Jose auction. One who runs diagnostics and leaves cannot.
So the numbers I'd want: average replacement ticket, service-call-to-replacement conversion rate, and your capacity during peak weeks. That capacity number matters — there's no point winning leads in July that you can't service until August, and I'd rather pace budget to what you can actually install.
The single highest-leverage change in most San Jose HVAC accounts is seasonal budget pacing — front-loading spend into the demand spikes instead of spreading it evenly across a year where half the months are quiet.
